A vehicle comes back to the workshop after a brake pad replacement: the customer reports a noise and asks you to check the job. In an auto repair garage, this rework can tie up staff, parts and a courtesy car, while disrupting planned appointments. To understand its real cost in 2026, here is a fully hypothetical example, priced line by line in euros excl. VAT.
The calculation assumes the noise is linked to the initial repair and that the garage therefore redoes the work without charging the customer. A return to the workshop is not automatically a free rework, though: you must diagnose the problem and establish whether it is actually linked to the repair. The French National Consumer Institute (INC) explains that, if the garage is found at fault, it must redo the repair at its own expense. The fact sheet, verified on 31 July 2025 and consulted on 19 October 2026, also details the possible steps in case of disagreement (INC, "Garages in 20 questions and answers").
How much does a warranty rework cost a garage?
To estimate what a rework represents, distinguish its own cost from the potential loss linked to a displaced appointment. The first part can be assessed even if the workshop manages to reorganise its schedule. The second depends on what happens to the work that was supposed to fill the slot.
Example assumptions: a brake pad replacement billed at 250 € excl. VAT on the first visit; the vehicle comes back for a noise attributable to that repair; the rework requires 1.5 hours of unbilled work, a new set of pads, a courtesy car and administrative handling. The amounts are teaching assumptions, not average prices observed in France.
The first invoice of 250 € excl. VAT breaks down as follows:
| First repair line | Hypothetical amount |
|---|---|
| Labour: 1.5 h × 76 € excl. VAT | 114 € excl. VAT |
| Set of pads billed to the customer | 122 € excl. VAT |
| Billed consumables | 14 € excl. VAT |
| Total billed | 250 € excl. VAT |
The initial purchase cost of the set of pads is assumed to be 68 € excl. VAT. If that set has already been fitted and must be replaced, the rework requires a second set: the first 68 € excl. VAT belongs to the costs of the initial job, while the new set is an additional expense caused by the return.
Which costs should be included in a rework calculation?
Assess unbilled hours at the full loaded cost of the team, not at the customer-facing rate. For this example, the mechanic's loaded hourly cost is estimated at 32 €: 24 € of pay and 8 € of employer charges. These pay lines are shown without any VAT label, since wages are not subject to VAT.
| Additional rework cost | Hypothetical calculation | Amount |
|---|---|---|
| Unbilled mechanic time | 1.5 h × 32 € | 48 € |
| New set of pads | Purchase cost | 68 € excl. VAT |
| Consumables used during the rework | Estimate | 4 € excl. VAT |
| Courtesy car | Variable cost of use | 18 € excl. VAT |
| Handling the return at reception | 0.25 h × 30 € full cost | 7.50 € |
| Rework cost, excluding displaced appointment | Total | 145.50 € |
The 48 € mechanic cost is a valuation of the time used, not necessarily an extra outflow on his payslip. It makes visible the working capacity spent fixing a job instead of doing billable work. The 7.50 € reception cost is likewise a valued time cost.
The new set of pads brings the parts cost of the replacement to 136 € excl. VAT across the two visits: 68 € excl. VAT for the first set and 68 € excl. VAT for the second. If the supplier later issues a credit note or a parts warranty covers the replacement, deduct that reimbursement from the net rework cost.
Quick tip: record mechanic hours, extra parts, consumables, the courtesy loan and admin time separately. This lets you compare rework jobs with each other without mixing their cost into the revenue of the original repair order.
How do you price a 250 € excl. VAT brake pad rework?
In the example, the initial invoice is indeed 250 € excl. VAT, but that alone does not tell you what the repair cost the garage. To estimate its contribution before the rework, subtract the parts, consumables and labour costs associated with the first job.
| First repair | Hypothetical amount |
|---|---|
| Invoice to the customer | 250 € excl. VAT |
| Cost of the first set of pads | − 68 € excl. VAT |
| Labour cost: 1.5 h × 32 € | − 48 € |
| Consumables of the first job | − 4 € excl. VAT |
| Estimated contribution before overheads | 130 € |
The rework then adds 145.50 € of valued costs. Considering only these two jobs, the contribution of the original job falls from 130 € to −15.50 €, before the garage's overheads: 130 € − 145.50 € = −15.50 €.
This result does not mean every return produces exactly this loss. It depends on the time actually spent, the purchase cost of parts, any supplier reimbursement and the possibility of billing separate work, with the customer's agreement. The rate of 76 € excl. VAT per billed hour used in the example is an assumption, not a national average.
How can a rework disrupt the workshop's day?
A 1.5-hour rework can occupy a longer slot once you include receiving the vehicle, parking it, checks and release from the workshop. If that blockage prevents an already-booked repair and the customer does not reschedule, the potential loss adds to the rework's own costs.
Suppose the displaced appointment is a two-hour repair billed at 300 € excl. VAT: 152 € excl. VAT labour, 140 € excl. VAT parts and 8 € excl. VAT consumables. Its hypothetical costs are 70 € excl. VAT for parts, 8 € excl. VAT for consumables and 64 € of pay and employer charges (2 h × 32 €).
Its estimated contribution before overheads would have been:
300 € excl. VAT − 70 € excl. VAT − 8 € excl. VAT − 64 € = 158 €.
In this scenario, the rework and the lost appointment together represent 303.50 € of estimated contribution sacrificed: 145.50 € of valued cost for the rework + 158 € of contribution not earned on the cancelled appointment.
That total of 303.50 € applies only if the appointment is lost, not merely moved to a slot that would otherwise have gone unused. If the work is done later, calculate instead the costs actually caused by the postponement, such as overtime, a vehicle collection or the replacement of the courtesy car.
To determine whether a rework is really the garage's responsibility, document the symptoms and the diagnosis, then keep the repair order, the invoice and the exchanges with the customer. In a dispute, the INC advises gathering the documents relating to the work and, if necessary, requesting an expert assessment. Its analysis of remedies and garage liability is available in the fact sheet consulted on 19 October 2026. The official Service-Public.fr website also presents the steps to take in case of a breakdown after a repair (consulted on 19 October 2026).
How many normal repairs do you need to sell to absorb this loss?
Take the brake pad repair from the example again: it is billed at 250 € excl. VAT and leaves an estimated contribution of 130 € after deducting the parts, consumables and labour costs retained. The calculation remains hypothetical and excludes overheads.
- To cover the 145.50 € of valued rework cost: 145.50 € ÷ 130 € = 1.12. You therefore need to complete two similar repairs to exceed that amount.
- To cover the 303.50 € of the scenario where the displaced appointment is lost: 303.50 € ÷ 130 € = 2.33. You therefore need to complete three similar repairs to exceed that estimated loss.
This calculation does not give a universal sales target. It shows why it is useful to track contribution per job and to distinguish a rework absorbed by an available slot from a rework that genuinely blocks other work.
How can you limit the cost of warranty rework in a garage?
A rework cannot always be prevented, but its cost can be measured and contained better. For each return, record the observed cause, the time spent, the parts added, the courtesy expenses and the consequence for appointments. Then compare those figures with the cost of usual repairs, rather than relying only on the amount billed to the customer.
You can also review rework jobs by type of job and by stage of the work: diagnosis, fitting, road test or final check. The goal is not to presume that a complaint means fault, but to identify recurring problems and to verify the result before handing the vehicle back.

FAQ
How much does a warranty rework cost a garage?
In the hypothetical example of this article, the rework costs 145.50 € in valued costs, before any possible effect on the schedule. This total includes the mechanic's time, the replacement parts, the consumables, the courtesy car and the administrative handling.
Which costs should be included in a rework calculation?
Include unbilled working time, extra parts, consumables, the cost of using a courtesy car and administrative time. Add the contribution of a lost appointment separately only if the planned work cannot be rescheduled or carried out in an available slot.
How do you price a 250 € excl. VAT brake pad rework?
In the hypothetical example, the initial invoice includes 114 € excl. VAT of labour, 122 € excl. VAT of pads and 14 € excl. VAT of consumables. The rework adds 48 € of valued mechanic time, 68 € excl. VAT of pads, 4 € excl. VAT of consumables, 18 € excl. VAT of courtesy car and 7.50 € of administrative handling.
How can a rework disrupt the workshop's day?
Diagnosis, repositioning the vehicle and checks can occupy a slot planned for another repair. If the displaced appointment is then cancelled, estimate the contribution lost. If it is rescheduled and carried out later, record instead the costs actually caused by the delay.
How many normal repairs do you need to sell to absorb this loss?
With a hypothetical contribution of 130 € per brake pad repair, two repairs are needed to exceed the valued rework cost of 145.50 €. If an appointment that would have brought 158 € of contribution is also lost, the total estimated loss reaches 303.50 € and requires three similar repairs to be exceeded.
How can you limit the cost of warranty rework in a garage?
For each return, record the cause, the hours, the parts, the consumables, the courtesy expenses and the effect on appointments. Analyse recurring causes and check that everything works before handing the vehicle back, without concluding that a return automatically makes the garage liable.
